This involves ensuring flawless monitoring of the entire portfolio in compliance with budgetary guidelines.

Solution

The CIO Office was established, along with governance and tools to support the expected functions. Project managers were supported in their methods and action tracking, and an industrial steering dashboard was implemented using PowerBI.

Results

Governance and portfolio steering processes were well-established, with project teams sensitized to the approach and delivering high-quality project reporting. A unified portal was created, providing all reporting and KPIs based on the use of golden sources from tools, and it is regularly enriched with new indicators.

Repositioning the Department within the IT Organization as a Provider of Infrastructure/Cloud Solutions

The challenge was to restructure the department’s organization to drive transformation, rationalize services, and capitalize on resources.

Solution

The solution involved structuring the organization, setting up the CIO Office for steering, rationalizing services, and establishing a client portal. The organization was adopted by the IT executive committee (CODIR) and the CIO. A dashboard and portfolio management system were implemented, and a change management process was introduced to support the transformation.

Results

Throughout the missions, expertise was provided in various areas, including ITIL, infrastructure/production, organization, CIO Office, and UX/UI (portal). A specific approach and timeline were developed for each of the five key projects. Coordination of dependencies between projects was managed, and the team was empowered to take ownership once the transformation dynamic was established.
